Every new cafe has the same machine. The same beans. The same menu.
India added 600 branded coffee shops in one year, 5,339 by 2025 (World Coffee Portal). Chains only; nobody counts the rest. Every one of them bought the same machine. So what is left to copy?
Think of the one stall in your neighbourhood that people name for a single item. They say the item and the stall together. Nobody asks what machine it uses.
How crowded is the cafe business in India?
Crowded, and getting more so. The chains are only the part we can count.
The same report lists 104 coffee operators. The three largest chains have 480, 465 and 425 outlets. One specialty chain, at around 240 cafes in July 2026, plans to reach 800 by FY30 (FranchiseIndia, 10 July 2026).
More people want to join in. In Google Trends for India, "cafe franchise" averaged 31 in 2021 and 59 in 2026, within the same four-term comparison (our pull, 24 October 2026).
Customers are looking for a winner. "Best cafe near me" is up 250% over the last 12 months (Google Trends, rising related search). Our read: a search for the best needs a reason, and a cafe that matches its neighbour on machine, beans and menu gives the customer none.
One number we wanted and could not find: how many new cafes in India close in their first year. Online figures run from about 25% to 85% with no named source, so we give none.
What can a competitor copy, and what can it not?
A rival can copy everything on your counter. It cannot copy what customers say at it.
A rival can buy your machine and your beans. It can copy your menu in an afternoon and match your price by Friday.
It cannot easily copy a drink that customers call by name, photograph and reorder, made the same way by every staff member on every shift. Our read: that is the moat, and it is one drink wide.
Copy the machine and the menu, and you still do not have the drink customers ask for by name.
Which drinks have travelled by name?
None of them depended on a machine. Each was a cup, a method and a name.
Bisi chocolate with benne biscuit in Bengaluru comes in a brass filter coffee tumbler, and Google India already suggests it by name. Thick hot chocolate in Chandigarh and in Ahmedabad showed up as the same thick cup in several cafes.
Cookie dough hot chocolate is an Amsterdam trend, not an Indian drink that travelled yet.
Do customers come back for one drink?
We thought a signature drink was a branding story. Our orders say it is a reorder story, with limits.
Among our 105 accounts since July 2025, hot chocolate had repeat buyers at 34% (17 of 50), coffee blends at 24% (4 of 17). The full split by product and region is in what 59 cafes ordered.
What is the signature drink test?
Six checks. Score your own drink, and be honest about every no.
- One base, one method. Any staff member makes it the same. Fix grams of mix, millilitres of milk and time on the heat, as in our SKU article.
- It looks different in a photo. A stranger can tell it is yours without the menu.
- It has a name. Short, said aloud at the counter, easy to search. Our menu template shows how to write one.
- It is priced inside the menu frame. Our pricing article puts it at 0.9 to 1.3 times your cappuccino.
- It belongs to your place. Your city's biscuit, cup or word, as in the Bengaluru example above.
- It earns more per cup than the commodity drink. Price minus cost, compared with your cappuccino.
Does a signature drink earn more per cup?
It should. Here is the sum for the cup we know best.
One hot chocolate cup made with a 50 g sachet costs about Rs 60 to 88 in full, with milk and a cup (our own costing).
At Rs 99 the cup keeps Rs 11 to 39. At Rs 199 to 249, beside a cappuccino at Rs 180 to 220, it keeps Rs 111 to 189. We have no cappuccino cost to set against it, so work out yours from your own bills.
PricingWhat Indian Cafes Charge for Hot Chocolate, and What You Keep at Each Price5 min read →How do you build a signature drink in 8 to 12 weeks?
Six steps, our suggestion. Nobody has run this as a programme, including us.
- Pick it (week 1). Choose one drink you can make well and your customers already order.
- Standardise it (weeks 2 to 3). One base, one written method, one cup. Have three different staff members make it and compare the photos.
- Name it (week 3). A short name, plus one line of what is in the cup.
- Put it first (week 4). First line of the menu, and on the board outside.
- Photograph it (weeks 4 to 6). Same cup, same plate, same angle every time, so the photo is the drink.
- Count reorders (weeks 6 to 12). Track cups sold each week and how many customers order it twice. If it grows, keep it. If it does not, change one thing and count again.
What changes when you run a chain?
A cafe has one cup to get right. A chain has the same cup in every outlet, whoever is on shift.
Our read: pre-portioned packs fix the first number, the grams of mix, and a written method fixes the rest. Once the drink sells at steady volume, our private label article shows the sum to do before you print your own label.
Which base to start from
Hot chocolate needs no machine, so any cafe can try it. For a base to build on, we make classic dark, Belgian or cinnamon.
What to do next
- Run your best drink through the six checks, and write down every no.
- Work out your cost per cup and what you keep, then compare it with your cappuccino.
- Write the method on one card: grams, millilitres, time and the cup.
- Name it, put it first on the menu, and photograph it the same way each time.
- Count weekly reorders. If you run a chain, our partnership page is the next step.
Machines are bought. Menus are copied. A drink people ask for by name is built, one cup at a time.
