New City Checklist for Cafe Chains: What an Old Chain and a New One Check First

A chain that has traded since 2005 should know its city. A chain that landed in 2025 should not.
We expected the milk line to separate Pune from Hyderabad. It puts them on the same side. Search is what splits them.
This article is a seven point checklist for a cafe chain's head office entering a new city. It helps you decide the signature drink, the base product and the price before you sign a lease. Our two public examples are Cafe Buddy's Espresso and Bagelstein, in Pune and Hyderabad.
Here is the catch: the milk line tells you who you compete with. It does not tell you what to put on the menu.
Who are the two chains?
Both are public brands. Everything below comes from their own websites and news reports.
- Cafe Buddy's Espresso (CBE). Listings give 2005 as its start and a Pune head office. Its own site says 190+ outlets in India and a few abroad. Its home page shows cold coffee, iced mocha, affogato and pasta.
- Bagelstein. A French bagel and coffee chain. Its first India outlet opened at Nexus Mall, Kukatpally, Hyderabad, in July 2025. By June 2026 it had 11 outlets across Hyderabad, Bengaluru, Pune and Delhi, and says it plans over 100 by 2029.
Both serve our hot chocolate. That is the only line in this article that comes from our own books.
The old chain has had 21 years to meet its city. The new one has had 15 months. We do not know what either has learned, and we do not claim to.
Where do Pune and Hyderabad sit on the milk line?
The milk line is a map of competition. Above a Gujarat to Bihar diagonal, milk is plentiful and is the drink. Below it, milk is a carrier for coffee, tea or malt.
Maharashtra gets 347 g of milk per person per day. Telangana gets 419 g. India as a whole gets 471 g (NDDB, 2023-24). Gujarat gets 700 g.
The milk line puts Pune and Hyderabad together.
Both sit below the national figure. In both, milk is already a carrier for tea.
What does search say about each city?
Search splits them.
We checked Google Trends for India by state, over the last 12 months. The index runs from 0 to 100, where 100 is the state with the highest share of searches for that term.
- Specialty coffee: Telangana 55, second only to Goa. Maharashtra 15.
- Coffee beans: Maharashtra 67, Telangana 56.
- Hot chocolate: Maharashtra 63, Telangana 60.
- Matcha: Maharashtra 51, Telangana 50.
One caution. Nationally, "specialty coffee" is a small search. Its 2026 yearly average was 4 out of 100, against 53 for matcha. So Telangana's 55 is a high share of a small number. It points to a city that likes a cafe coffee story, not to a huge crowd.
The hot chocolate numbers are almost equal, 63 and 60. Our read: that makes hot chocolate the one drink here that needs no local translation.
What does a Pune or Hyderabad customer already drink?
The local default is a milk tea. In Hyderabad it is Irani chai. In Pune it is the small, strong amruttulya cup.
The street cup sets your price frame.
Telangana Today put Irani chai at Rs 25. Cafe Niloufer, a famous Irani cafe, charged Rs 60 for a single and Rs 80 for a full tea from May 2026. Older reports put an amruttulya cup at about Rs 10, and in March 2026 a gas shortage pushed some stalls in Pune district to Rs 20 to 30. Treat these as a range, not a survey.
A new cafe in either city does not compete with the other cafe down the road only. It competes with a Rs 10 to 25 cup that people have bought for years. Your price has to explain the gap.
How does a new entrant find the habit that carries it?
An old chain has worked this out by trading. A new one has to guess it from data.
Bagelstein brings bagels, coffee, smoothies and iced teas. It has not said why it started in Hyderabad. Our guess: a city with a specialty coffee index of 55 is a good place to sell a coffee and food story. That is our reading, not the chain's reason.
The two chains also show the other path. CBE's home page leads with cold coffee and iced mocha, drinks a customer meets in any city. A drink that travels needs less local translation than a food menu.
Find the local habit that carries your menu. Then keep the cup the same everywhere.
What should a chain check before opening in a new city?
Here is the checklist we would run.
- Place the city on the milk line. Look up milk per person per day for the state (NDDB). Above or below 471 g tells you who you compete with.
- Name the local default drink and what a cup costs on the street. Write both down.
- Check search demand by state for each drink you plan to sell (Google Trends, last 12 months).
- Pick one signature drink that travels across outlets.
- Pick one base product, so every outlet makes the same cup.
- Map the city's season calendar: heat, rain, cold and festival weeks. Plan the menu around it.
- Set your price frame against local neighbours, from the street cup up to the chain next door.
The milk lineHot Chocolate Sells Best Where Milk Is Scarcest6 min read →Why one signature drink and one base product?
A menu can change by city. The cup should not.
A customer who orders the signature drink in Pune should get the same drink in Hyderabad. Our signature drink article covers why one drink is enough.
That is a base product question. If every outlet makes the drink from one base, the head office tests one recipe and trains one routine. Our read: that is where a chain's quality sits, not in the menu board.
Hot chocolate is a good candidate. Its search index is nearly the same in both cities (63 and 60), and it can run all year, with an iced version for the hot months. You can also set one price logic across outlets, as our pricing article shows.
What do we offer a chain?
We make classic-dark hot chocolate as a base a chain can run in every outlet. We also make it as a private label, so a chain can sell it under its own name. Our private label article covers how that works.
If you run a chain, here is what our orders show. The next step is a conversation about your base. Start on our cafe partnership page and ask for a sample.
What to do next
- Pick the next city on your list and write its milk per person per day (NDDB).
- Write down the local default drink and its street price.
- Pull Google Trends by state for the three drinks you plan to sell.
- Choose one signature drink and one base product to test in the first outlet.
- Ask for a sample and test the base in your first outlet.
The old chain learns a city by trading in it. The new chain has to learn it before the lease.
