How to Start Selling Matcha in a Cafe: Cost Per Cup, Grade and an 8 Week Test

How to Start Selling Matcha in a Cafe: Cost Per Cup, Grade and an 8 Week Test

Matcha searches in India are up about five times since 2021.

The cafes that bought matcha from us: 4.

None of them reordered.

We thought a trend that big would show up in our orders. It did not. Before you print a matcha section, three numbers: what search shows, what a cup costs, and how many customers come back.

Should a cafe add matcha?

Maybe. Test it small first. Our matcha article explains why it has no habit behind it, and the rest of this one is the test.

Are people really searching for matcha in India?

Yes. Google Trends for India gives matcha a yearly average of 11 in 2021 and 53 in 2026. That is about 4.8 times. "Matcha latte" went from 0 to 10, and ube from 5 to 13 (Google Trends, scored 0 to 100 within each comparison).

Over the same years, hot chocolate searches slipped from 34 to 29. Cold coffee went from 24 to 75.

Now the orders. Matcha is 0.2% of what our 59 cafe and restaurant accounts bought since July 2025. Ube is 0.3%. Hot chocolate is 86%.

Two panels. Search interest in India, Google Trends, 2021 yearly average to 2026 (0 to 100 within each comparison): matcha 11 to 53, about five times; matcha latte 0 to 10; ube 5 to 13; hot chocolate 34 to 29 for reference, in the same comparison as matcha latte and ube. Our orders from cafe accounts since July 2025: hot chocolate 86% of cafe order value; ube 0.3%, 1 account bought and no repeat; matcha 0.2%, 4 accounts bought and none reordered.
Google Trends, India, pulled 24 October 2026. Our data: Busy accounts, 59 cafes and restaurants, since July 2025. Our map shows where our sales team and partners reached.

Low matcha orders do not prove low demand. They show that, at the accounts we reach, matcha has not yet become a repeat line.

What happened to matcha searches in September?

The weekly line shows it. Matcha hit 83 in the week of 13 to 19 September 2026. Then 44, 40, 39, 37 and 37.

We do not know what drove the peak. One fact sits right before it. On 10 September, Google's India trends release on matcha was reported by PTI: searches for "how to make matcha" up 1,300% in a year (DT Next, 10 September 2026).

My guess: news, not habit. A peak that falls back by half in a week looks like attention. But 37 is still well above the 2021 yearly average of 11. Both can be true.

Where in India do people search for matcha?

The top four states are all in the Northeast, not the big metros.

GroupStates and scores
TopSikkim 100, Mizoram 88, Nagaland 81, Manipur 75
Cafe statesGoa 74, Karnataka 69, Delhi 65, Chandigarh 63
MiddleMaharashtra 51, Telangana 50, Haryana 49
LowGujarat 35, Himachal 28, UP 25, Bihar 16
Matcha search interest by state, last 12 months (100 = highest)

Most people miss this: matcha does not follow the milk line. Mizoram has 56 g of milk per person per day and scores 88. Bihar has 277 g and scores 16 (NDDB, 2023 to 24). It does not follow the coffee map either. We could not fit it to either.

That is the point of our matcha article. Matcha has no regional habit in India. It is a preference drink. The rising searches are "how to make matcha latte" (+2,000%), iced matcha, matcha ice cream (+1,000%) and ube (+1,150%). Our read: people want to try it at home first.

Habit or choice: where four drinks sit

Our weather vs preference series sorts every drink by one question. Does a place decide it, or the customer?

Four products placed on a line from habit to choice, our placement. Coffee is nearest habit: the South drinks 75 to 80% of India's coffee, and coffee is 13.5% of our cafe order value (blends 10%, 100% Arabica 2.5%, single origin 1%). Hot chocolate is next: it follows the milk line and is 86% of our cafe order value. Matcha is near choice: search leads in the Northeast and Goa with no milk or coffee map, and it is 0.2% of our orders. Ube is furthest toward choice: search interest 5 to 13, 1 account bought, 0.3% of orders.
Coffee Board of India, 2023; our data (59 cafe accounts); Google Trends, India, 24 October 2026. Positions are our reading.

Coffee and hot chocolate are bought by habit, where a region has one. Matcha and ube are bought by choice. That makes them easy to try and easy to drop.

How much matcha goes in a latte, and what does it cost?

Supplier guides give about 2.5 g for an iced 16 oz latte and 3 g for a hot 12 oz one (First Agri, a matcha supplier, so read it as a guide).

At Rs 950 for 100 g, matcha costs Rs 9.50 a gram.

  • 2.5 g (iced, supplier guide): about Rs 24 of matcha
  • 3 g (hot, supplier guide): about Rs 28.50
  • about 5 g, as our earlier article assumed: about Rs 48 to 50

So a cup is Rs 24 to 50 of matcha, depending on how much you pour. Milk, ice and the cup come on top. Our earlier matcha article quotes about Rs 50 of matcha a cup. A 100 g jar makes 20 to 40 cups across that range.

Culinary or ceremonial grade for a latte?

Culinary, for milk drinks. Milk and sweetener cover the delicate taste that ceremonial grade charges for. One supplier guide says blind tasters split about 50/50 between the two in lattes (First Agri). Treat that as a supplier's claim. Our matcha buying guide compares grades and prices.

One more thing. The grade names are not regulated, so a label proves little (Fresh Cup). Ask the supplier where it comes from, and taste it in your own milk.

How should a new cafe start with matcha?

Start with one drink. Not a section.

A four step path and one question for a new cafe. Step 1: one drink, an iced matcha latte. Step 2: culinary grade, 2.5 g iced about Rs 24 of matcha, 5 g about Rs 48, at Rs 950 per 100 g. Step 3: price it inside your menu, near your cappuccino and cold coffee. Step 4: run it 8 weeks and count customers who order it twice. Then the question: if there are repeat buyers, keep it and test one ube special for 8 weeks; if there are none, drop it.
Our suggestion. Matcha dose of 2.5 g from a supplier guide; price from the Blendonomics site, 24 October 2026.
  1. One drink. An iced matcha latte. Not a matcha section.
  2. Culinary grade, 2.5 to 3 g a cup. Rs 24 to 29 of matcha. Measure it with a scale, because 5 g costs Rs 48.
  3. Price inside your menu. Customers compare it with the item printed next to it. Keep it near your cappuccino and cold coffee, not two to four times above them. Our pricing article explains why.
  4. Run it 8 weeks. Count customers who order it a second time. That count is your own reorder rate.
  5. Then decide. Repeat buyers: keep it. None: drop it.

We saw this ourselves. Our iced matcha latte recipe sits at position 64 on Google for "iced matcha latte". Nobody finds page 7. Searchers want a recipe, and we have one, buried. If you add matcha, put the recipe where people look.

Is ube a colour or a flavour?

Both, and most cafes sell the colour.

Real ube is a purple yam. It tastes of almost nothing off a spoon and comes alive cooked into milk and fat. Our ube article shows how to test a sample.

Ube searches hit an all-time high in India in August 2026 (Google Trends, via PTI). One account bought it from us. So treat ube as a dessert special, after your matcha test, not before it.

Where Blendonomics fits

Our Premium Culinary matcha is made for milk drinks: Rs 450 for 50 g, Rs 950 for 100 g. The matcha sampler lets you taste it before you commit, and the iced matcha latte recipe gives the build.

A search is a headline. Your own reorder count is the decision. What will yours say in 8 weeks?
